It is the phrase I hear most often from business owners who have spent 6 months or more on digitisation.

They invested in software, training and consulting. But when I ask about results, the answer is vague: "things seem better".

Seeming is not measuring. And what is not measured cannot be improved.

Why Measuring ROI Is Critical

1. It Justifies Continued Investment

Without data, the technology budget is the first to be cut in a crisis.

2. It Identifies What Works (and What Does Not)

Not every initiative has the same impact. Data tells you where to double down.

3. It Builds Team Buy-in

When people see real improvement figures, resistance to change decreases.

The 4 Categories of Metrics

1. Time Savings

The easiest to measure and the most impactful in day-to-day work.

Formula:

Monthly savings = (Time before - Time after) × Frequency × Hourly cost

Real example:

  • Process: Generating sales reports
  • Before: 3 hours per week
  • After: 15 minutes, automated
  • Savings: 11 hours/month × $15/hour = $165/month

2. Error Reduction

Errors cost more than they appear to: rework, returns and lost customers.

Formula:

Savings = Errors avoided × Average cost per error

Real example:

  • Process: Order entry
  • Error rate before: 5%
  • Error rate after: 0.3%
  • Monthly orders: 500
  • Cost per error: $25
  • Savings: (25 - 1.5) errors × $25 = $587.50/month

3. Revenue Growth

Harder to attribute directly, but essential.

Metrics to track:

  • Leads generated through digital channels
  • Conversion rate
  • Average order value
  • Purchase frequency

Real example:

  • Additional leads per month (via website + chatbot): 45
  • Conversion rate: 15%
  • Average order value: $350
  • Additional revenue: 45 × 15% × $350 = $2,362.50/month

4. Improved Customer Satisfaction

This translates into retention and referrals.

Metrics:

  • NPS (Net Promoter Score)
  • Enquiry response time
  • First-contact resolution rate

Common Measurement Mistakes

1. Measuring Too Late

You need a baseline BEFORE implementing changes.

2. Measuring Too Many Things

Focus on 5–7 key KPIs. More becomes noise.

3. Incorrect Attribution

Be careful about claiming improvements that are unrelated to digitisation.
